McKinsey’s 2026 State of AI survey shows that artificial intelligence has moved well beyond experimentation, yet the financial return at the enterprise level remains surprisingly limited. Nearly nine in ten respondents say their organizations regularly use AI in at least one business function, and 44 percent report that AI is now being scaled across the enterprise, up from 38 percent the previous year. Large companies are moving particularly fast: 40 percent of respondents from organizations with more than $1 billion in annual revenue say they are scaling AI agents.
Employees are already experiencing substantial benefits. Eighty percent say AI has improved their individual productivity, while around half say it helps them make better decisions and develop new skills. However, only 37 percent say AI has made a positive contribution to enterprise EBIT, virtually unchanged from the previous year. This gap between individual productivity and organizational financial impact is one of the report’s most important findings.
Agentic coding is also changing technology strategy. Thirty-two percent of respondents say their organizations have avoided purchasing at least one software product or feature because AI coding agents enabled them to build it internally. Meanwhile, AI costs are becoming a new management issue: one in five respondents says operating expenses, including token costs, have constrained AI use.
The strongest performers do more than introduce AI tools. They redesign workflows, pursue growth and innovation in addition to efficiency, secure senior-leadership commitment, measure results carefully, and manage risks. McKinsey’s central message is therefore clear: AI adoption alone does not produce transformation. Companies must redesign how work is performed if they want productivity gains to become sustainable financial value.

🧩 01|Japan / 日本
English:
Japan is rapidly expanding its use of generative AI, but the country still faces a gap between adoption and transformation. PwC Japan's 2026 six-country survey reports that 87 percent of surveyed Japanese organizations were promoting or using generative AI, an increase of 11 percentage points from the previous survey. However, Japan had the lowest share among the six countries of companies reporting results that greatly exceeded expectations. Separate Japanese business surveys also show that adoption varies greatly depending on company size and how “use” is defined.
🧩 02|United States / 米国
English:
Generative AI use at work is already widespread in the United States. A multinational worker survey published in 2026 found that 43 percent of US workers surveyed were using generative AI for work, up from 39.4 percent in 2025 and higher than the other European countries included in that comparison. The central challenge in the United States is increasingly not initial access to AI but converting individual usage into measurable organizational performance.
🧩 01|Theme 1: Why does higher AI productivity not automatically produce higher profits?
AI can make individual employees much more productive without automatically increasing a company's profits. The reason is that productivity at the task level and productivity at the organizational level are different things.
Imagine that an employee used to spend three hours preparing a report and can now finish it in one hour with AI. This is clearly a productivity improvement. However, if the company does not change what the employee does with the remaining two hours, the financial benefit may be very small. The organization might simply produce more reports rather than create more valuable products or serve more customers.
Another problem is workflow design. Many companies add AI to processes that were originally designed for humans. In this situation, AI may make individual steps faster while leaving unnecessary approvals, meetings, databases, and organizational boundaries unchanged.
Companies therefore need to rethink the whole process. They should ask which tasks can be automated, which decisions require humans, what information AI needs, and how success should be measured.
Leadership is also important. If executives treat AI as another software purchase, employees may experiment with many tools without creating a coherent business transformation.
For this reason, the most successful companies will probably be those that connect AI adoption with strategy, workflow redesign, measurement, and organizational change. Productivity is only the beginning. The real objective is converting faster work into better products, lower costs, stronger customer relationships, or new revenue.
🧩 02|Theme 2: Will AI agents replace workers or change their roles?
AI agents will probably replace some tasks, but the effect on entire jobs is much more complicated. A job is usually a collection of many different activities. Some are repetitive and predictable, while others require judgment, communication, creativity, responsibility, or trust.
AI agents are particularly powerful because they can do more than generate text. They can plan actions, use software tools, analyze information, write code, and complete multiple steps in a workflow. As these systems become more reliable, companies may need fewer people for certain routine activities.
However, McKinsey's survey also provides an important warning about dramatic predictions. In the previous year's survey, many respondents expected significant workforce reductions, but the actual reductions reported one year later were much smaller than expected. This suggests that technological capability does not immediately translate into job elimination.
Organizations need time to redesign processes, integrate systems, establish governance, train workers, and solve technical problems. New responsibilities may also appear. Employees may need to supervise agents, verify their outputs, design workflows, communicate with customers, or make decisions when AI systems are uncertain.
For younger workers, the safest strategy may therefore be neither ignoring AI nor assuming that every career will disappear. Instead, people should learn how to collaborate with AI systems while strengthening skills that remain difficult to automate: domain knowledge, critical thinking, communication, leadership, accountability, and the ability to define valuable problems.
The future worker may increasingly become an orchestrator of both humans and machines.
🧩 03|Theme 3: Should companies build software with AI or continue buying SaaS?
The rise of AI coding agents creates an interesting strategic question for companies: should they continue purchasing commercial software or build more applications internally?
Traditionally, developing software required large engineering teams, significant budgets, and long development periods. Buying a SaaS product was therefore often cheaper and safer. AI coding agents are beginning to change this calculation. McKinsey's survey found that nearly one-third of respondents said their organizations had avoided buying at least one software product or feature because they could build the functionality internally with agentic coding tools.
Building software internally has several advantages. Companies can customize applications around their own workflows, integrate proprietary data, avoid unnecessary features, and potentially reduce subscription costs. AI may also allow smaller engineering teams to develop tools that previously required many more developers.
However, there are important disadvantages. Creating software is only the beginning. Companies must maintain it, secure it, update it, monitor AI-generated code, provide user support, and comply with regulations. Commercial vendors often provide these services as part of the subscription.
Therefore, the future is unlikely to be simply “build everything.” Instead, organizations will probably make more sophisticated build-versus-buy decisions.
Commodity functions such as email or payroll may remain better suited to established vendors. By contrast, systems connected to a company's unique competitive advantage may increasingly be created internally with AI assistance.
AI coding agents therefore may not eliminate SaaS. They may force software vendors to prove that their products deliver more value than companies can increasingly create for themselves.
